There’s no denying that overtime keeps the assembly line flowing, but it’s a gratuitous course of action that temporarily patches an underlying issue. The standard go-to solution for overcoming obstacles to production or potential disruptions is to extend the shift or schedule. That way you make up for the delays by simply adding more time to the labor pool. Unfortunately, the sequence of events that led to this emergency measure in the first place is recurring and unlikely to be resolved effortlessly by the next extra batch of overtime minutes.
Overtime is a symptom, not a scheduling problem
Many production managers approach unforeseen extra labor as a math issue: Simply increase the number of hours if there aren’t enough to cover demand. Yet the work of assembling passenger-jet fuselages rarely starts this way. Rather, overtime tends to accumulate because of the unanticipated absence of a worker, supplier delivery lateness, and defective parts that have to be reworked. Any of these three circumstances can account for all the unaccounted-for labor. When they come together, the slack gets squeezed out of the schedule right before a milestone or delivery, and time-and-a-half, double, and triple time must be paid to make up the difference.

The usual way to cover a gap is to start making phone calls and you pull in who you can. You’re assuming that there’s slack in the labor pool. There isn’t. Certifiable aerospace technicians are scarce, and the ones you’d need to slot directly onto a given station are likely already booked on other positions farther down the line.
A more effective buffer is a cross-trained labor pool with the same lead time that your orders require, able to position into any cell without breaking takt time. For that, you also need to start using enriched job descriptions in your training program. If a manager already knows the matchup possibilities and weaknesses and chooses right there and then which 3 people he’ll flex into a new station, that’s a few minutes rather than probably hours.
The compliance layer most managers underestimate
Unscheduled overtime goes beyond just being costly and tiring. It’s also a regulatory problem. For example, FLSA regulations determine overtime payments, and mistakes can result in wage-related lawsuits. Union contracts typically outline the distribution of overtime and mandate that specific employees are called in first, and failing to comply leads to disputes. Safety Management Systems now demand fatigue tracking, thus excessive overtime reveals a nonconformity during an audit.
The practical fix for Monday morning
None of this requires a total overhaul. It requires visibility and a plan that exists before the crisis does.
