Most companies grow their headcount by following a hiring plan, adopting a software stack, and implementing a policy doc. But they do not adjust the size of the building accordingly. This discrepancy is the cause of workplace friction. It’s not an obvious failure, but many small daily inconveniences add up – searching for an outlet, waiting for a room, lugging a laptop bag through a hallway because there’s nowhere to set it down. None of this comes up as a line item on a P&L sheet under “friction,” but it’s in your onboarding numbers, your space costs, and in the way people complain about the office when you’re not within earshot.
Fixing the issue does not require more software. It’s usually a few physical changes that didn’t make it onto anybody’s tech roadmap because facilities don’t get CapEx like R&D and operations teams don’t get blamed for a locker shortage. Here are seven physical systems and one storage decision that tend to be underbuilt by growing companies.
Personal storage that matches how people actually work now
Hybrid attendance invalidated the old assumption that every employee has a desk, and therefore a drawer, and therefore somewhere to put a laptop overnight. Gallup’s ongoing tracking has found that roughly 8 in 10 remote-capable employees work hybrid or fully remote, which means on any given day a large share of desks sit empty while the people who own them still need somewhere to stash a bag, a charger, and whatever they didn’t want to carry home.
Without adequate storage, three things happen. People carry everything, every day, which slows them down before they’ve even sat down. People colonize whatever desk is empty and leave a jacket or a laptop bag there “just for the week,” which quietly kills your hoteling system. Or people leave laptops in unlocked drawers, which is a security problem dressed up as a convenience.
Thinking through the locker math, the question isn’t one locker per employee. It’s one per desk-sharing employee who visits three or more days a week, plus a small day-use pool for occasional visitors. That’s where the format choice matters. Half-height lockers work fine for bags and personal items in an assigned model; full-height banks make more sense if people need to hang coats or store equipment. For day-use pools, employee lockers with keyless or RFID access solve the failure mode that kills most shared-locker programs – lost keys, shared codes that everyone knows within a month, and the admin overhead of reissuing either. Keyless access also gives facilities a usage log, which is useful data when you’re deciding whether to add a second bank next year.
Desk ratios that don’t just relocate the problem
Having a 1:1 desk-to-employee ratio is costly and, with an average attendance of 50-60%, space is almost entirely wasted. So companies reduce the ratio to something like 1:0.6 and think of that as hoteling. It’s the right instinct but applied in a way that still doesn’t work.
Reducing the ratio does reduce the problem but only because it transfers the issue from “too many empty desks” to “not enough desks on Tuesday, and the ones that are free still have someone’s stuff on them.” To implement a true hoteling system you have to have all three things: a booking tool, an enforced clean-desk policy so unbooked desks are actually free, and enough personal storage that people aren’t using the desk itself as their storage unit.
Skip one of those and the ratio change just creates a different queue.
Power and charging density at every seat
“My laptop died and every outlet is taken” is one of the most common small failures in a modern office, and it’s entirely physical. No app fixes a wall with two outlets serving six desks.
The rule of thumb is simple: every seat gets at least one AC outlet and one USB-C port within reach, with cable management so charging cables aren’t a trip hazard or a daily untangling exercise. This is a cheap upgrade relative to almost anything else on this list, and it’s one employees notice within their first hour in the building.
Meeting room supply that matches actual meeting size
Take a stroll around your building at 2pm on a Wednesday. How many 10-person conference rooms have three people in them while a two-person huddle is standing in the hallway because nothing is free? This is one of the most common facility mismatches in growing companies, and it’s almost never fixed by better booking software: the rooms are wrong, not the calendar.
To right-size, audit actual meeting attendance against room capacity and shift the mix toward smaller rooms since most internal meetings run under five people. Pair that with auto-release on unclaimed bookings – a room held but empty after ten minutes should free itself, because a huge share of “no rooms available” complaints are actually “no rooms released” problems.
Acoustic infrastructure, not etiquette memos
Ask people what they hate most about open-plan offices and noise wins, consistently and by a wide margin. It’s the top complaint in almost every workplace survey on the subject, and companies keep trying to solve it with culture – “please take calls in a booth,” “please use headphones” – when it’s a physical problem with a physical cause.
Phone booths, sound-masking systems, and soft surfaces (carpet, acoustic panels, upholstered furniture instead of hard surfaces everywhere) actually change the decibel math in a room. A memo doesn’t. If your booth-to-headcount ratio is thin, you’ll know because they’re booked solid by 10am and people start taking calls in stairwells. That’s a demand signal, not a behavior problem.
Break room capacity sized to peak overlap, not headcount
A common mistake is designing a break room for “100 employees” even if the peak number of people using it at a given time will be 60 of them between 12:00 and 12:30. That break room is undersized because you need to design for peak overlap (which could be >60 in this case), not average daily presence.
If 60 people need a place to sit and eat at the same time, you need a break room (or at least seating for) more than 60. Refrigeration for 60 employees’ lunches. Microwave capacity for >60 employees’ lunches. Etc. A daily 30-minute microwave line is a capacity problem, and it’s one of the more visible ones since it happens at the same time every day in front of everyone.
Wayfinding and departmental zoning
Establishing new workspaces and expanding teams often lead to the same issue – no one knows the location of things. Each time someone has to ask “where can I find the finance team” or “where should I return this badge”, it causes a minor disruption to the person fielding the question. This adds up across the entire building over the course of each day.
Color-coded zones, obvious signage, and strategic department placement (placing related departments near each other and ensuring that collaborative areas are distant from quiet zones) will help reduce the number of these low-level interruptions. It’s a low-cost solution when compared to many others on this list, but it provides the greatest returns during onboarding when new employees are most likely to have to ask these types of questions 12 times every week.
Parcel and mail handling built for hybrid ordering volume
Hybrid workers order to the office. Personal packages, standing subscriptions, equipment shipments – inbound volume at a hybrid office is often higher than people expect, and most receiving setups were built for a smaller, simpler mail flow. The result is a lobby with a pile of boxes and no clear owner.
A staffed receiving point with labeled shelving by department or by name fixes this quickly. It also removes a task that otherwise falls on whoever’s desk happens to be near the front door, which is rarely their job and rarely done well as a side task.
How to sequence these upgrades
You cannot address all seven issues simultaneously, and you shouldn’t attempt to. Instead, begin by assessing observable friction signals rather than making assumptions based on appearances. Locker waitlists, room no-show rates, break room queue length, booth booking density, and the number of “where do I put this” questions during onboarding can all be quantified this week without any special tools.
After identifying signals, solve by friction-per-dollar, not by visibility. A cheap outlet retrofit that eliminates a daily complaint from every desk on a floor often trumps an expensive acoustic overhaul that addresses a problem very few team members encounter. Put your list in order, price out each solution, and focus on the ones that affect the most people the most frequently for the lowest cost.
The case for treating this as CapEx, not perks
Investing in physical upgrades is classified as a capital expenditure with depreciation over several years. This often is an easier investment to secure when presenting to your C-Suite in comparison to most software renewals. There’s no recurring subscription line, and it’s not necessary to re-pitch annually. Physical upgrades also do something most workplace investments don’t: they reduce onboarding drag directly, because a new hire who has a locker, a working outlet, and a sign pointing them to the right floor gets productive faster than one who spends their first week improvising.
They also relieve real estate pressure. Once you understand your actual utilization rate instead of your assumed one, you can make defensible decisions about whether to renew a lease at the current footprint or shrink it, because you’re working from real occupancy data instead of a headcount spreadsheet that was never accurate in a hybrid model.
None of this requires a rebuild. It requires an honest look at where people are losing minutes every day, and a willingness to fix the building instead of writing another policy about it.
